Competitor Analysis

When to use

Use this when you need a clear-eyed read on rivals and on the structure of the industry you play in. It is the right skill before entering a market, when a competitor is making moves, or when the team keeps comparing itself to rivals on feature lists without understanding the underlying economics. It answers both "who are they" and "how good is this industry to be in."

What it does

It runs two analyses that fit together. Porter's Five Forces assesses the structural attractiveness of the industry, why profits are high or low regardless of any single company. The competitor profile benchmarks specific rivals on capability and cost position. Together they show whether the industry rewards its players and which rivals are actually strong, not just loud.

Method

The skill runs the structural read first, then the head-to-head profiles.

  1. Define the industry and the relevant competitive set. Fix the boundary (product, customer, geography) so "the industry" is unambiguous. List the direct competitors, the credible near-competitors, and the substitute-providers who solve the same need differently.

  2. Assess the Five Forces. Rate each force as low, medium, or high, with the reasoning, because each one taxes industry profitability:

    • Rivalry among existing competitors: how many, how balanced, how differentiated, how fast-growing the market. High rivalry (many equal players, low differentiation, slow growth) erodes margins.
    • Threat of new entrants: how high are the barriers (capital, scale, brand, regulation, switching costs)? Low barriers cap profits because entrants arrive when returns look good.
    • Bargaining power of buyers: are buyers concentrated, price-sensitive, and able to switch or integrate backward? Powerful buyers push price down.
    • Bargaining power of suppliers: are inputs concentrated, differentiated, or hard to substitute? Powerful suppliers push cost up.
    • Threat of substitutes: can a different solution meet the same need, and how good is its price-performance trend? Strong substitutes cap the price you can charge.
  3. Synthesize industry attractiveness. Combine the five ratings into an overall read: is this a structurally attractive industry, and which force is the binding pressure on profitability? Note where the structure is shifting (a force strengthening or weakening).

  4. Profile each key competitor. For the main rivals, build a comparable profile:

    • Strategy and positioning: where they play and how they claim to win.
    • Capabilities: their genuine strengths (technology, brand, distribution, scale, talent).
    • Cost position: their likely relative cost, built from scale, input access, and process.
    • Financial posture: growth, profitability, and investment capacity, at a directional level.
  5. Benchmark on capability and cost. Place the company and its rivals on two comparisons: relative capability on the dimensions that matter to customers, and relative cost position. A rival strong on both is a serious threat; one strong on neither is not, whatever its noise level.

  6. Find each rival's basis of advantage and its vulnerability. For each key competitor, state the one thing that makes it strong and the one exposure that could be attacked. This turns a profile into something actionable.

  7. Read the "so what" for strategy. State where the industry structure is favorable or hostile, which competitors are the real threats, and where the openings are. Hand the move-and-response question to competitive dynamics.

Inputs

  • The industry boundary and the list of competitors and substitutes.
  • What is known about each rival: positioning, capabilities, scale, and cost drivers.
  • Any data on buyer and supplier concentration and on entry barriers.

Output format

A structural and competitive read:

  • Industry definition and the competitive set.
  • Five Forces: each force rated low/medium/high with the reasoning, plus the binding force.
  • Industry attractiveness synthesis and how the structure is shifting.
  • Competitor profiles: one per key rival, on strategy, capability, cost, and financial posture.
  • Capability-and-cost benchmark: the company and rivals placed relative to each other.
  • Advantage and vulnerability per rival.
  • So-what: real threats, structural pressures, and openings.

Example

Industry: a regional logistics service, mid-market shippers.

Five Forces (illustrative): rivalry high (many similar providers, low differentiation); new entrants medium (capital and network scale are barriers); buyer power high (shippers are concentrated and price-shop); supplier power medium (fuel and labor); substitutes low. The binding force is buyer power feeding intense rivalry, so structurally the industry is tough on margin.

Competitor profiles: Rival A has a dense network (capability strength) but a high cost base (vulnerability); Rival B is low-cost via scale but weak on service reliability.

Benchmark: the company sits mid-capability, mid-cost. So-what: winning on price against B is a losing game; the opening is reliability and service for shippers who value it enough to pay, a segment neither rival serves well. The likely reactions to a service-led move are handed to competitive dynamics.
