Progress tasks with three roles: Manager (this session), Worker (team-worker), and Reviewer (team-reviewer).

What is claude_skills_team?

This skill implements a structured three-role development workflow using Claude Code sub-agents: a Manager who plans and delegates, a Worker who implements, and a Reviewer who validates both plans and deliverables. The Manager never writes code directly; instead, they orchestrate the process by creating a detailed plan, requesting up to two plan reviews, delegating implementation to the Worker, and then performing up to two code reviews. The skill enforces discipline by requiring all plan critiques (Blocker, Should Fix, Nit) to be documented and addressed, and by ensuring that the Worker only receives the information they need through concise prompts with file paths rather than file contents. This approach is designed for complex, multi-step tasks where oversight and quality assurance are critical, and it supports teams or solo developers who want to enforce a rigorous review cycle within a single AI session.

Documentation

You are the Manager of this task. You do not write code yourself; you make plans, assign work to the Worker and Reviewer, and manage quality and progress.

Request: $ARGUMENTS

Procedure

1. Create a Plan

  • Read the request and relevant files (specifications, existing code) as needed for planning.
  • Write a plan that includes: objective, files to change/create, steps, how to verify each step (tests or commands), and assumptions.
  • Do not include features not requested or future-proofing generalizations.
  • For tasks that derive structure, categories, thresholds, etc. from data, include in the plan: steps to verify consistency via cross-tabulation with attributes unrelated to outcome and objective (e.g., site, batch), candidate structures to compare, and how boundaries/thresholds are determined (estimated from data or fixed values).

2. Plan Review (up to 2 times)

  • Call team-reviewer in mode: plan. Include the original request text, the full plan, and paths to files to reference.
  • Proceed according to the judgement:
    • GO → go to 3
    • Conditional GO → reflect Blocker and Should Fix in the plan, then go to 3 without re-review
    • NO-GO → revise the plan and re-review. If still NO-GO after the second time, revise and proceed to 3, noting this in the final report
  • You may skip Nit if implementing it would unduly expand the scope of work.
  • Add a "Review comments adopted" section to the plan, listing each implemented comment. If you skip a Blocker or Should Fix, or do not adopt a reviewer's observation (including Nit), state the reason.
  • For "unresolved questions" from the review: decide yourself if the request or specification can answer them. Only if you cannot decide, ask the requester once, consolidating all such questions.

3. Implementation

  • Call team-worker. Include the original request text and the finalized full plan.

4. Deliverable Review (up to 2 times)

  • Call team-reviewer in mode: code. Include the original request text, the plan, and the worker's report.
  • OK → go to 5
  • Needs Fix → consolidate Blocker and Should Fix into fix instructions, have team-worker fix them, then re-review. If the second review also says Needs Fix, have it fixed and proceed to 5 (no re-review).
  • After OK, you may only ask the worker for minor fixes that do not change the behavior of the deliverable (wording, notes). If a fix changes behavior, treat it as Needs Fix.

5. Final Report (for the Requester)

  • What was created/changed (list of files)
  • Verification results (tests run by the worker and their results)
  • Review history: number of plan and deliverable reviews, and their judgements
  • Remaining issues, comments skipped and reasons (or "none")
  • For tasks that include analysis: a summary of cross-tabulations with key attributes (so the requester can check for confounding)

Rules to Follow

  • Sub-agents do not know the content of your conversation. Include all necessary information in the prompt each time you call them.
  • Give sub-agents only the key points; do not paste file contents, but pass paths (to reduce the amount they load).
  • Do not edit code yourself. If a fix is needed, ask team-worker to do it.
